The 85% Rule

Pace at your sustainable optimum, not your maximum, to go further and faster

The rule inverts the ingrained belief that maximum effort equals maximum results. Instead you operate at your sustainable optimum, roughly 85 percent of capacity, and hold a floor-and-ceiling range every day regardless of conditions. On good days you deliberately stop short of your ceiling; on bad days you still clear your floor. The mechanism is what McKeown calls sweat management: overexerting today depletes a finite tank and makes you slower, colder and more exhausted later, so the boom-and-bust performer loses to the steady one over any long horizon. The hardest moment is when conditions are perfect and you could break the rule for a short-term gain; holding the pace there is what preserves the capacity to finish and to make the journey home. It is the discipline of a marathoner who never rides above their average power.

Origin

McKeown drew it from the 1911 race to the South Pole, contrasting Scott's British team (maximum effort equals maximum reward) with Amundsen's Norwegian team, who learned sweat management from indigenous Antarctic people and set a fixed 15-miles-a-day rule. He was writing his book Effortless when he found a biographer describing Amundsen's progress as made without particular effort.

    Reject the maximum-effort premise

    Notice and name the belief that if it isn't hard you must be doing something wrong. This mindset drives the boom-and-bust cycle and has to go before pacing can work.

    Watch out Roughly 85 percent of audiences admit they would push rather than pace; assume this bias is running in you.

    Find your sustainable optimum

    Establish the level, around 85 percent of your maximum, that you could hold day after day without depleting yourself. For an athlete this is measurable power; for knowledge work it is honest energy.

    Pro tip If you can measure output over time, like cycling power, use the data to find the level you can hold, not your peak.

    Set a floor and a ceiling

    Translate the optimum into a concrete daily range, the way Amundsen used roughly 13 to 15 miles a day, rather than an open-ended maximise-it target.

    Hold the ceiling on good days

    When you have energy and conditions are easy, stop at your ceiling instead of banking extra distance. The restraint is what keeps the tank full for the bad days.

    Watch out Overshooting on a good day feels like progress but sets up the bust that follows.

    When conditions turn against you, still make your minimum rather than stopping entirely. Because you never emptied the tank, you retain enough energy to keep moving through the rough patch.

    Hold the rule when conditions are perfect

    The decisive test comes when perfect conditions tempt you to break the rule for a one-time surge. Pacing here, not sprinting, is what wins the race and lets you complete the journey home.

    Watch out Breaking the rule once under ideal conditions is exactly the trap that ends the boom-and-bust performer.

In the wild

Amundsen versus Scott, race to the South Pole

In 1911 two teams set off for the South Pole days apart. Scott's British team ran on maximum effort equals maximum reward, doing 30-50 miles on good days then collapsing, exhausted and demoralised, in bad weather. Amundsen's Norwegian team used a fixed rule of about 15 miles a day, holding back on good days and still progressing on bad ones. Amundsen reached the pole first, beating the British by over 20 days, and got his team home across 16,000 miles. Scott's team, burned out, all died on the return.

The paced team won by more than 20 days and survived; the maximum-effort team reached the pole but perished on the way home.

Ironman power pacing

Williamson, training for an Ironman, described tracking his actual power output. The rule is never to go above your average power during the race: every time you feel great and pass people, you are drawing from a finite tank and making yourself slower later. Staying at the sustainable level lets you go further, faster and for longer.

Holding to average power protects the tank and produces a better finish than early surges.

Common mistakes

Confusing beyond-the-max with progress

Going beyond your maximum feels like winning in the moment but is actually setting up the bust that no one talks about.

Spending the tank on a good day

Overshooting when conditions are easy leaves nothing for the hard days and destroys the steady range the rule depends on.

Applying it to someone who under-exerts

The rule is an antidote for chronic over-pushers; giving it to someone who is genuinely lazy just licenses further coasting.
