Bob King's core insight is that back pain, inactivity and distraction are design problems, not discipline problems. In a traditional chair, leaning back requires leaning forward, reaching a hidden lever, releasing a lock and reclining, so nobody does it and everyone stays hunched. Redesign the chair to move freely and people move constantly without thinking. The mechanism generalizes: observe real behavior, find the obstacles between a person and the healthy action, and strip them out so the good option becomes the path of least resistance. Conversely, add friction to bad options, like putting your phone outside the room. The environment, not the person's willpower, is doing the work.

He realized the chair was locked and the controls unknown, so the problem was design, not the user, and built self-adjusting chairs that make movement automatic.

Identify the behavior you want by default
Pin down the specific healthy or productive action you want to happen repeatedly, such as moving while seated, standing hourly, or not reaching for your phone.

Observe what people actually do
Watch real behavior rather than trusting what people say. King counted five people standing out of 1,200 at desks that all adjusted, despite assurances that everyone stood.

Watch out Self-reported behavior is unreliable; people insist they use tools they never touch.

Map the obstacles
List every lever, lock, knob, decision or step standing between the person and the behavior. Each one is a reason it won't happen.

Remove the friction on the good option
Redesign so the healthy action needs no thought, like a chair that reclines with your weight or a keyboard tray you just place and it stays.

Make the thing you want to avoid harder to do. Put your phone outside the room, keep cookies out of the house, or move distractions out of reach.

Verify by observation
Check that the behavior now happens on its own without prompts or reminders. If it still needs willpower, there is remaining friction to remove.
Watch out If you have to set timers and reminders to force it, the environment still isn't doing the work.
In the wild
King couldn't understand why everyone sat hunched, so he asked hundreds of office workers how they leaned back in their chairs. Almost no one knew; the chair was locked and the levers were a mystery, so people stayed frozen in an unhealthy posture. Rather than teach people to operate knobs, Human Scale built a self-adjusting chair that uses the sitter's own weight as a counterbalance and reclines freely. People then naturally leaned back to take calls, sat up to type, and moved between positions all day without thinking about it.

Common mistakes
Teaching people to operate the controls
Companies respond to complex chairs by training staff on the knobs and levers. King argues that's backwards; the tool should work automatically so no instruction is needed.

Assuming users will reliably do the extra steps ignores the data: most people aren't disciplined day to day, so behaviors that depend on effort simply don't happen.
Trusting what people say over what they do
People claim they stand or use their sit-stand desks; observation shows almost none do. Design from observed behavior, not stated intentions.
