The Idiot Index

The idiot index is Musk's first-principles cost metric: take any part and divide its finished price by the cost of the raw material it is made from. A high ratio flags a part where you are massively overpaying, usually because layers of subcontractors have each arbitraged a margin on top. You power-rank every component by its index, attack the worst offender first, then the next, tracing the supply chain back toward the raw material until you can re-source or re-make it far cheaper. Repeated across thousands of parts, these small wins stack into the two-orders-of-magnitude cost breakthroughs that unlocked reusable rockets and cheaper cars. The metric works because it forces the question 'why is this so expensive?' onto every line item instead of accepting a supplier quote as fixed.

How to run it

    Choose the part to interrogate

    Pick a component or sub-assembly whose cost you want to challenge. Start with expensive-looking parts and aerospace-style items where outsourcing is deepest.

    Pro tip Begin with the single most expensive line item on the bill of materials.

    Price the raw material

    Work out what the underlying material actually costs. Weigh the steel or price the base commodity so you have the true floor.

    Watch out Do not accept the supplier's quote as the baseline; the baseline is the raw commodity.

    Compute the index

    Divide the finished part's price by its raw-material cost. A part priced at $13,000 with $200 of steel has an index of roughly 65.

    Power-rank and attack

    Rank every part by its index and go after the highest offender first, then the second, systematically. Ask how cheaply you could get the material and shape it yourself.

    Pro tip Treat the ranking as a live to-do list, not a one-off audit.

    Collapse the subcontract chain

    Trace the layers of subcontractors between raw material and finished part. Pull the actual maker in-house or source closer to the raw input to strip out stacked margins.

    Watch out Deep outsourcing hides the worst indexes; each layer adds an invisible markup.

The $13,000 steel part

A part in a composite was costing $13,000, but the raw steel in it weighed out at roughly $200. The idiot index was about 65x. Once identified, the question became how cheaply the steel could be bought and formed into that shape, exposing a massive overpayment created by layers of delegation and profit-taking.

The Home Depot latch

A latch was quoted at around $1,000. An engineer noticed it looked like a bathroom stall latch, went to Home Depot, bought one, did a little modification, and produced an equivalent for about $50. The same scrappy interrogation applied to part after part.

Common mistakes

Benchmarking to the quote, not the material

If you treat the supplier's price as the baseline you will never see the overpayment. The comparison must always be to the raw commodity cost.

Auditing once instead of continuously

The index only pays off when you re-run it across every part, repeatedly. A single audit leaves most of the stacked margin untouched.
